  • Week 1: list the target behaviors as observable actions and map the four levers for each with the people who will perform them, not their managers.
  • Week 2: remove the single highest-friction barrier per behavior before you communicate anything. If the new path is still harder than the old habit, no message will overcome it.
  • Week 3: install one cue per behavior in the environment where the behavior happens, such as a calendar link, an in-tool button, or a default that points to the new path.
  • Weeks 4 to 5: make reinforcement fast and visible. A benefit felt this week beats one promised next quarter, so surface the time saved and resolve flagged exceptions within a day.

Common pitfalls

Where change runbooks fail

  • Running comms as the mechanism. Announcements change belief, not behavior. Fix: change the environment so the new behavior is the easiest path, and let comms support it.
  • Stating goals as attitudes. You cannot observe or measure buy-in. Fix: define every target as an observable action, such as started the close in the tool.
